The part that’s genuinely faster. 

Credit where credit’s due: Building a CPQ used to mean months of development and a real budget line before you had anything to show. Now a working demo including option rules, live pricing and a PDF quote can exist before your next call with us. That removes two of the strongest objections to building it yourself: the upfront cost and the time to a first version.

For testing an idea, that’s a real advantage. If you want to know whether a configurator would help your sales process before committing a budget, a weekend build answers that faster than any sales conversation can. Use it that way and it earns its keep.

The part that doesn’t get faster. 

Removing cost and time from the equation doesn’t remove what comes after. Every other objection to custom-built CPQ still applies:

  • Someone still has to maintain it. If the person or team who built it leaves, whoever inherits the system has to reverse-engineer it first and support it second.
  • Bugs still need fixing under pressure. A production issue does not wait for someone to relearn how the application works.
  • The stack still ages. Frameworks need upgrading and security needs monitoring, whether a person or an AI wrote the original code.
  • Integrations still take real engineering. A CPQ that talks to your ERP, CRM, and PIM needs documented, backwards-compatible connections, not a one-off script.

Gartner draws the same conclusion about ownership: simplifying how something gets built doesn’t reduce what it costs to run. A system doesn’t stop being a project once it launches, it becomes a “mission-critical, long-lived operational capability”. The security, compliance, and support work that follows deployment are hard costs rather than soft ones, according to Gartner.

There’s also a sharper version of the old build-vs-buy argument here. Once a self-built system is running the business, the leverage sits with whoever understands its internals: not with you, and not with a vendor. Vendor lock-in was always the risk people worried about when they chose to buy. The one that actually bites is employee lock-in: the day the one person who understands the system asks for a raise they know you can't refuse.

The questions a demo skips. 

It’s only once you start working with the vibe-coded demo that you realize how much it can’t do. The gaps rarely show up in the demo. They show up later, in questions nobody thought to ask on day one:

  • How does this quote reach the ERP once it’s signed?
  • What does a dealer see when another dealer negotiates a different discount?
  • Where does the manufacturing team find the Bill of Materials the quote was built on?
  • Which spare part fits this exact machine four years after it shipped?
  • Who’s allowed to change a price, and who’s allowed to see it?
  • What happens to open quotes when engineering swaps a component?
  • Who rolls the systems back when yesterday’s change turns out to be wrong?

None of these are small gaps. Take the dealer discount question: A vibe-coded configurator can show two different prices, but it can’t yet guarantee dealer B never sees dealer A’s number, because that takes a real permissions layer, not just a login screen. Or take the spare parts question: someone still has to answer it correctly a decade after the product shipped, long after the weekend that built the demo is forgotten.

Each one of these questions is a subsystem a vibe-coded CPQ never had to construct: complex pricing logic, permissions, an audit trail, integrations that survive the next upgrade.
